They jump into hiring without laying the critical groundwork first.

When you’re drowning in to-dos, the idea of an extra pair of hands can feel like a lifeline. “If only I had someone to do X, Y, & Z,” you think, “I’d finally be able to breathe!” I get it. As a mum of four, running a business & juggling a PhD, I know what it’s like to feel stretched thinner than a piece of cling film over a too-large bowl. You know that feeling, right? I remember lying awake at night, my mind racing with to-dos, feeling like I was failing everyone.
But here’s the kicker: delegation without systems isn’t a solution; it’s an amplifier for chaos.
I remember a time, in one of my earlier ventures, Cocoista (my afro hair & beauty business), I was utterly convinced that bringing someone in to handle customer enquiries would free me up. The result? An absolute shambles. The poor new team member was confused, customers were getting inconsistent answers, & I ended up spending more time firefighting & fixing mistakes than if I’d just done it myself. It was stressful for them, doubly stressful for me. And seriously, systemising still feels like a ‘work in progress’ if I am honest!

What kind of systems am I talking about? Here are a few non-negotiables:
Your Client Journey, Mapped Out: From the moment a potential client shows interest to their successful offboarding (& beyond!), what does that entire experience look like? Document your lead nurture, consultation process, onboarding steps, how you deliver your magic, & how you gather feedback. A clear, repeatable client journey ensures everyone gets the same stellar experience.
Task & Project Management Clarity: How does work actually get done in your business? Where are tasks assigned, tracked, & signed off? Whether it's Trello, Asana, Monday.com, or even a well-structured spreadsheet to start, you need a central hub. This prevents things from falling through the cracks & gives your future team member clear direction.
Communication Channels & Protocols: How will you communicate internally? Slack? Email? Regular team meetings? What are the expectations for response times? & how do you manage client communications professionally & efficiently? Clear communication pathways are the bedrock of a smooth operation.

Now, I know what some of you might be thinking. "Carlene, this sounds like a LOT of work, & I’m already overwhelmed!" And yes, it takes effort upfront. But I want you to reframe this. Building systems isn’t just another chore to add to your list; it’s a profound act of strategic leadership. It’s you taking ownership of your business’s future & consciously designing it for sustainable success. It comes down to having a clear vision.
Think about it:
It reduces your personal overwhelm. When processes are documented & clear, you’re not constantly reinventing the wheel or being the sole keeper of all the knowledge.
It reclaims your precious CEO time. Instead of being bogged down in daily operational tasks, you can finally step back & focus on the high-level strategy, innovation, & vision that only you can bring to your business.
It enables genuine work-life integration. When your business can run efficiently without your constant intervention, you gain the flexibility to be truly present in other areas of your life – whether that’s with your children, pursuing personal passions, or simply having time to recharge your own batteries. Okay, I'm Convinced! But Where Do I Even Start With Systems (Without Adding to the Chaos)?
Feeling a bit like you’re staring at a mountain? Don’t panic! You don’t have to systemise everything overnight. The key is to start smart & focus on the most critical areas first.
Here’s a practical first step:
Pick ONE core process that’s causing you pain or taking up a lot of your time. Maybe it’s your client onboarding, your social media content creation, or how you handle enquiries.
Map it out, step-by-step. Literally, write down every single action involved. Don’t worry about making it perfect; just get it out of your head. For example, if you are trying to map client onboarding, ask yourself "What's the very first thing that happens when a new client signs up? What email do they get? What forms do they need to fill in?"
Identify the bottlenecks. Where do things get stuck? What’s frequently missed? What questions do you answer over & over again?
Create a simple SOP (Standard Operating Procedure) for it. This could be a checklist, a short video tutorial (Loom is brilliant for this!), or a written document. The goal is clarity & repeatability. For example, a simple checklist SOP could look like this: "1. Send welcome email with onboarding instructions. 2. Schedule kickoff call. 3. Add client to project management system".
Do this for one process, then another. Little by little, you’ll build your operating manual.

It's about leveraging technology to build that seamless operational flow, making your business smarter, not just busier. Finally, let’s talk about the mindset shift that needs to happen alongside the practical system building. I had to learn this the hard way. For the longest time, I was convinced that if I wasn't doing it all myself, it wouldn't be 'right'. It took a near-burnout experience (& a very honest conversation with my own coach!) to realise that this wasn't sustainable, nor was it serving my bigger vision. The real growth came when I learned to trust well-designed processes & eventually, the amazing people I brought in to run them. Remember, trust is key, so ask yourself “How am I creating a space of trust for myself & my team?”
Successfully delegating, & leading a team, requires you to:
Trust your systems: If you’ve built robust processes, you need to trust them to guide your team.
Empower your people: Give your team the tools, training, & autonomy to succeed within those systems. Micromanaging crushes initiative & breeds resentment.
Shift your focus from doing to leading: Your role evolves. It becomes about setting the vision, coaching your team, & continually refining the systems, not getting caught in the weeds.
Embrace imperfection (initially): There will be a learning curve for your new hire. Mistakes might happen. That’s okay. Your systems will help catch them, & they provide a framework for learning & improvement.
To help you with this shift in perspective, ask yourself:
What fears am I holding onto by not delegating?
How am I inadvertently blocking my team from succeeding?
Where am I not trusting myself and my business?
